TCG Kraken is a stack-fed trading-card reader research and implementation project, not a physically qualified scanner or an automated commercial grading machine. This is the observed state on 2026-10-10, separating accepted historical bytes, current deliverables and proposals.

Product versions are not geometry revisions

Product versionIntended scopeImplemented versus proposed
v1Feed an unsleeved homogeneous stack in order, capture the front, retain original images and durable SQLite records; unknown identity stays NULL.Minimal Python scanner, SIM and bounded command adapter, durable event ledger and operator crash reconciliation are delivered. Actual Pi/GPIO/camera/motor drivers and hardware qualification are not delivered.
v2Keep v1 and add a second camera at the same station for the back, diffuse and X/Y raking evidence on both faces, and two stationary capture positions indexed 12 mm apart.Research, BOM and inspectable geometry are delivered. Identity matching, calibrated condition measurement and real duplex acquisition remain unqualified research, not implemented grade prediction. Unknown required evidence stays unknown; the worse face cannot be averaged away.
v3Keep duplex capture and add a conditional two-bin diverter for later manual sleeving.Proposed mechanism and assets exist; full-card turning, routing and bin-entry proof are not qualified. It does not insert sleeves, discard cards or certify mint condition.

R1/R2/R3 are mechanical revision identifiers, not v1/v2/v3 product versions. A software change called R2 does not mean v2 grading is implemented.

D-425 / D-432 / D-433 state and acceptance boundaries

SliceCurrent evidence and state
D-425b accepted 2D setHistorical accepted seal bcaeea3, independently verified by RB-N. Its committed HTML/data proof was 17 assertions, receipt 653b37f9…; poster ink margins meet the 14 mm floor. The later “Geometry revision R2 pending” banner explicitly separated that accepted R1 content from unfinished R2 source synchronization. That seal does not accept subsequently changed files.
D-425c current 2D source synchronizationThe current visual README reports the frozen-R2 dossier/CAD/drawings/shopping/poster/explainer cutover and removal of the pending banner. This is current changed source, not the accepted bcaeea3 package. The final frozen-42f producer loca proof is PASS 18 assertions on commit b33ce012884961e302fdbf6147f5454fbbbe23ad, HTML SHA-256 13418fabcbf23d15fe5f86cfc764da53cd4daeaa3ea7cb9773836a40d3206a36. Its remote receipt is kraken-d425-r6/result.json, SHA-256 6e2256df573e5cb48cab0dba1d6721d242eb2e680501f77bb91d5b8eab38df8e. This is producer proof, not independent acceptance; Main’s fresh changed-byte readback remains pending. Intermediate r5 evidence is historical and cannot be reused for these bytes. Removing the banner is not a mesh, hardware or UI acceptance claim.
D-433 frozen mechanics R2Authority: mechanics SHA-256 42f02e604a82d06a753118dc4630a5b851ed394f2c8035611db2d5ef85f33bd3, frozen commit b33ce012. R2 replaces nip supports with 16 MR85ZZ while retaining five 625 bearings, revises 160/140 mm shafts and 13 collars, clears the P14 card-plane carrier and revises the P29 receiving floor. Source-authoritative straps, rail receivers and primary insert pilots are included.
Software R2Commit 194953c224abf7c62cf129ec53b22945f8478717; producer reports 25 pytest tests passed. Exit acquisition moves to X132; withdraw on the leading edge, register from the latched scan-leading edge, require stopped capture and output blocked→clear. SIM, crash/reconciliation and negative event-order fixtures are not physical driver/safety proof.
D-432 printed R2Frozen-42f handoff: 46/46 P01–P46, 114 GLBs + 114 STLs, zero asset failures and zero Khronos errors/warnings; 114 construction bounds within ±0.2 mm. Nominal ambiguities P09/P41 and remaining idler/guide/v3 qualifications stay explicit. Export success is not manufactured fit.
D-432 vendor assets85 GLBs for 78 physical BOM rows; all 100 BOM rows accounted for. The recorded asset gate has zero Khronos errors/warnings and 73 nominal dimensional checks. These are 61 datasheet-proxy + 17 schematic rows, not downloaded licensed vendor CAD or manufacturing-exact parts.
D-432 assembly R1Canonical 3d/revisions/r1/assembly.json is immutable: 470 placements, 123 canonical types and all 187 R1 GLBs pinned by SHA-256. It preserves seven adjudicated located findings and remains BLOCKED-R1; the app describes three as blocking severity. Shaft/race, P14 passage, P29 receiving-footprint and unqualified v3-turn findings are not suppressed. Seven findings must not be mistaken for seven independently classified blocking-severity rows.
D-432 assembly R2Pending. Generator/pinner are prepared, but the current assembly README records no complete real R2 generation or geometric acceptance. Frozen printed/vendor/datum handoffs must be combined, pinned and freshly validated. Individual asset passes do not clear the combined assembly findings.
D-432 3D appSvelteKit + Svelte + Threlte + three.js app is in progress at https://kraken.loca.zone/. Its viewer starts from pinned R1, not mutable R2 assets. Public app acceptance remains pending the Gatekeeper receipt and completed public-path proof/readback; source-reported service/anonymous redirect are not substituted for that acceptance.
Mechanics R3Proposed only, not promoted/adopted. Later edits to live mechanics are not authority to replace frozen R2 in assets, 2D content or the viewer.

Shopping list: dated R2 subtotals, not an order

VersionIncremental priced/calculated allowanceCumulative R2 subtotalPositive unpriced rows
v1€563.67€563.674
v2€45.43€609.104 carried forward
v3€17.64€626.745 total

These are 2026-10-10 priced-plus-calculated material subtotals, not purchase-ready totals. The source BOM has 100 stable rows with appended B100; shopping CSVs are cumulative selected positive-quantity rows, while bom.csv is incremental. Buy no carried-forward item twice. Compared with the final retained R1 seal (€551.67/€597.10/€614.74), R2 adds €12.00 for the nip-bearing change; earlier Phase-1 figures (€542.89/€588.32/€605.96) are not current shopping totals.

  • Five active rows across four unquoted specification/fabrication families remain unresolved. Blank prices are unknown, never zero/free.
  • M2 screw-pack €0.98 gross-tax arithmetic and POM rectangle €7.80 material-rate arithmetic are calculated allowances, not configured checkout quotes.
  • One 1,990 mm shaft bar is conditional: 1,920 mm of cuts leave 70 mm for all kerf/end trimming, not a promised spare. Delivered length and actual cutting loss must qualify; otherwise revise quantity and total.
  • Shipping, cutting/chamfering, tooling, printing labour/electricity, unmeasured R2 print mass, replacement consumables and any additional tax are excluded. Stock/orderability and future Pi/fuse dates are recorded per row, not promised purchases.
  • The P14 finished 66 mm POM shoe is trimmed from the priced 70 mm blank. No order, purchase or card-art download campaign was made.

Honest open qualifications

No physical assembly fit, shaft/bearing preload, print strength/thermal-insert retention, belt route, servo return, running torque, singulation, scratch-safe feed, double-feed threshold, interlock/watchdog or real motor shutdown has been qualified. No real SD-card power-loss experiment is claimed by process-kill tests. v3 full-card swept turning and verified arrival in a bin remain open.

The nominal optical scene and sampling are calculations, not resolving-power measurements. Lens distortion/focus, top/bottom/raking coverage, 12 mm indexed occlusion unions, PMMA dust-window reflections, foil glare and calibrated defect sensitivity are unqualified. Recognition and condition algorithms remain research; hidden damage, authenticity and professional PSA grading are not inferred from an image. Unknown values remain unknown, and worse-side/min policies are proposals, not validated commercial scores.
